Case studyRenovation tech2022–2025

From operational chaos to one platform.

The HUB is the internal platform Chapter ran on. I designed it from zero, one module at a time, until every department did its work in one place.

Scope
0 → 6 modules
HUB project center: project info, files, folders and weekly project notes
Problem

Every department ran on its own mix of spreadsheets, chats and email. Nobody had the full picture of a project.

What I did

Mapped how each team really worked, shaped a phased roadmap with leadership, and designed six modules on one component library.

Result

15+ tools replaced by one platform for 50+ people in six departments. Proposal turnaround cut by 75%.

01The problem

A renovation company running on disconnected tools.

Every handoff between sales, PMs, finance and design lived in a different tool. Nobody saw the full picture.

02Approach

Embedded in the business before touching Figma.

I mapped how each department really worked, with leadership and engineering in the loop from the first flows.

  • LeadershipVisibility across projects
  • Project managersControl over everything
  • SalesSpeed in the field
  • FinanceNumbers they can trust
  • Interior designDecisions in one place

03Strategy

A phased rollout, one module at a time.

Back office came first as the base. Then project management, the hardest module, on purpose. It touched every team and set the patterns for the rest.

  1. Phase 0

    Back office

    Operations and admin foundations.

  2. Phase 1 · The core

    Project management

The most complex module, and the one used most.

  3. Phase 2

    Sales

Field walkthroughs and the proposal builder.

  4. Phase 3

    Finance

    Invoicing and payment tracking.

  5. Phase 4

    Interior design

    Materials and client decisions.

04The product

Project management, the core module.

Tasks, schedules, budgets, documents and photos in one module. Every later module reused its components.

Key decision

Office and site.

PMs plan at a desk and work on site. So each context got its own design.

Office
Schedules, work orders, documents and approvals. Tasks link to invoices, so finance knows when to bill.
Site
Photos, daily notes, client messages and the schedule. Nothing else.
Desktop project timeline with a task linked to an invoice release Mobile project view with progress photo folders
Proposal builder with line items by discipline, cost, markup, owner price and profit totals
SalesProposals built on site, during the walkthrough.

05HUB × Client Portal

The client portal runs on the same data.

Internal
The HUB. Standard workflows, documentation and project tracking for the team.
External
Client Portal. The same data for homeowners. Live progress, photos, schedule and payments.

What the team updated, the client saw. No extra reporting.

06Impact

What changed after three years.

The HUB became the system the company ran on, across its US branches.

75%faster proposal turnaround
15+tools replaced by one platform
50+users across six departments
200+homeowners on the client portal, same data
